Ripping the Shirt Off of Fear

Brandi focused on win instead of fearIt’s July 10, 1999 and in Pasadena, California Team USA and China are battling for the Women’s World Cup Soccer Championship in the Rose Bowl.  This is the largest attended women’s sports event in history.  At the end of regulation play, the score is tied and it goes to overtime.  In overtime, Brandi Chastain intently lines up for a penalty kick.  She sets herself, runs up to the ball, and launches it into the upper right corner of the goal to score and in her now famous celebration pulls her shirt off in mid-field.  A win and championship for Team USA!

Tell me, what do you think was going through her mind?  Was Brandi thinking about how she was going to blow it?

Pointing to Success

The Babe had ignored his fearsGoing back further, in one of the greatest sports moments of all time, George Herman “Babe” Ruth of the New York Yankees steps up to home plate in the fifth inning of Game 3 of the 1932 World Series.  The score is tied 5-5 and the Chicago Cubs players on the bench have been riding the Babe mercilessly.  As Ruth steps to the plate, he makes a gesture that many believe has him pointing to the center field wall after taking strike one from the pitcher, seemingly declaring his intention.   He did it again after strike two.  On the next pitch, the Babe mightily smacked the ball deep into center field and over the fence for a home run!  It is estimated the ball traveled 490 feet!  The Yankees went on to win the World Series in a four-game sweep.

Whether you believe the intent of the gesture or not, do you believe for one minute that Babe Ruth, who not only held the record for homeruns but also for strikeouts, focused on what would happen if he didn’t deliver?

The difference in success and failure is often a matter of how we handle our fears.  Dr. Heidi Halvorson, co-author of the book Focus: Use Different Ways of Seeing The World For Success and Influencesays that handling that fear effectively is often a matter of mindset.   It’s all about where we focus our attention.  According to Dr. Halvorson, we have a choice of one of two mindsets when faced with accomplishing a goal or meeting a deadline or performing during a critical moment.  We can have a what she calls a Prevention Focus; where we concentrate on the negative aspects of the situation.  The concentration is on NOT messing up.  We do this in our daily lives and with others.  When a parent tells a child who wants to help set the table,

Okay, but this is our best dinnerware, don’t drop it!”  

With instructions like that, you might as well trip the kid yourself.  Or a manager tells an employee,

it is very important that you don’t blow this account.

Best example I can think of is the story Zig Ziglar tells of the 1982 football playoffs between the Dallas Cowboys and the San Francisco 49ers.  With Dallas ahead and less than a minute left on the clock, Dallas implemented the Prevent Defense.  Joe Montana dropped back and threw a pass deep into the end zone that appeared to be sailing for out of bounds when Dwight Clark jumped up and made a fingertip catch for San Francisco to win the game.  Later, someone asked Cowboys owner Tex Schramm about what made the difference and he said,

“The Dallas Cowboys were determined NOT TO LOSE the game.  The 49ers were determined to WIN the game and that made the difference!”

So prevention focus centers on trying not to lose the game.

The opposite then is Promotion Focus.  In this mindset, you are focused on what you have to gain when you are successful.  “If I complete this project on time, our company will collect a big bonus from our customer.”  Promotion Focus centers on the win, always opting for growth, willing to take the risk to see the reward, and quick to take action.

Promotion Focus people tend to have better and more consistent results than Prevention Focus people.  You have a tendency toward one or the other but the good news is that it’s not born in you.  It is something that has been learned, placed into your brain by the attitudes of people to whom you bonded, other people influential in your life, and combined with past experiences.  So, if your tendency is towards the cautious, risk avoiding, and tentative nature of Prevention Focus, the good news is you can change.  It is a matter of changing your mindset.

Start by imagining a change you wish to make or project you wish to start.  List all the possible positive outcomes from successfully making that change or completing the project.  Don’t downplay it, but also don’t go overboard.  In most cases, you aren’t going to be a guest on The Ellen Degeneres Show because you completed a proposal package ahead of schedule for a client.  But you will likely make a favorable impression on the client, which can lead to award of the project and potential future projects.

  • You may get referrals to other clients and generate a significant increase in business income and grow your business.
  • You may be able to hire staff and afford to take vacations.
  • You can build your reputation within the industry.
  • Your self-esteem goes up.

Imagine every possible positive outcome of making the change and WRITE IT DOWN!  Then, every time you start feeling fearful, bring out the list and read it to yourself over and over again until you feel more in control.

Determine for yourself to Play to Win instead of Playing Not to Lose.

Action Plan

  1. Take Dr. Halvorson’s FOCUS Diagnostic assessment to see whether you have a Prevention Focus or a Promotion Focus.  Warning: be prepared to list about 12 attributes you would like to possess.
  2. Think about one big thing you want to accomplish; it can be a current project or a dream, particularly if you have been feeling a lot of fear over it.  Write down all the possible positive outcomes of accomplishing it and post it prominently.  Set a start date.

Letting Go – The Entrepreneur’s Dilemma

Having worked for many a small business in my day, and being an entrepreneur myself now, I have had the unique opportunity to see businesses grow and how the entrepreneur grows (or doesn’t grow) with it.  It’s a great example of a leadership lid because the business will grow to a certain point and then will either slow down drastically and stagnate completely.  It is not a factor of the economy or industry changes, but more a matter of the lack of changes internally.  The entrepreneur simply doesn’t grow his leadership enough to be ready for how the organization needs to change to accommodate corporate growth.

Wearing Many Hats is Heavy

letting go - too many hatsYou see, when you first start out you are quite often the only person doing anything or at the very least everything revolves around you.  It was your vision and your initiative that got things off the ground, so naturally you feel that you and you alone are responsible for success or failure of this venture.  And so you are the executive management, the accounting department, the sales manager, the fulfillment department, the development head, and perhaps even the janitor.

And then success happens.  Sales are up!  Customers can’t get enough of you.  You have to add staff, hire or appoint department managers, expand inventory, install processes, get more office space, create new products, adopt more formalized accounting procedures, and more!  You are spending more and more time in the office, being pulled in multiple directions, and things are bottle-necking because they have to wait for you to come up with a solution or put your stamp of approval on one.

THIS is the crisis moment.  It becomes a crisis because you haven’t yet learned to let go.  When the company has grown to the point where things are waiting on you, then it is time to decide what things you want to keep control of and what you want to let go of and trust others to carry the load.  When you can let go of things and trust the people you have hired to pick up the slack, then the pace of the business can continue and you can grow.  If you insist on keeping your finger in every pie, most of the pies will not come out right.  In addition, you will become weary and burned out and then……another small business bites the dust.

The Simple Solution – 80/20

Apply the 80/20 rule here.  Eighty percent of your efforts should be directed towards the 20 percent of things that you and only you can do; such as visioning for the future and preparing your legacy.  Look at what you do now and think about the things you do daily and weekly.  If someone else in the company can do it at least 80 percent as good as you, let it go.  If it does not focus on the primary thrust of your business, let it go and let someone else do it.  This is an important step in your leadership growth, not only because of what it does for you, but also what it does for your business and most importantly for the people in your business.  It allows others to grow and become more engaged and take responsibility for the profitability of your business.

Easy, right?  Not even close!  You will likely resist this vehemently.  After all, how can you let any of this go and let someone else do it!  You created this, YOU had the vision, and how can anyone else know enough to do it the way you want it done!

Action Plan

  • Apply the 80/20 rule.  What are the 20 percent of things that you and only you can truly do?  Be honest with yourself on this.
  • Make a list of what you are going to let go of.  Next to each one, write the name of the person to whom you will release it.

 

How to Get Better Ideas

positive thinking yields brighter ideasWho gets better ideas, the positive person or the negative person?  A traditional saying is that “necessity is the mother of invention”; in other words, great ideas are spurred by need.  On the surface, that seems negative but actually the opposite is true.  Taking action happens from a positive attitude.  The negative attitude simply sees the need but the positive attitude not only sees the need but also believes fully that there is a solution if they only look long enough and hard enough to find it.  The negative person gives up, the positive person gives more.

I also believe BETTER ideas come from a positive attitude.  The positive thinker is outward focused and sees possibilities in every situation.  This ignites the thinking processes that want to find not just the easiest way but the best way and they will look at multiple options; not rejecting anything until they determine which will work best.  The negative thinker looks for the easy way out, doubting that anything will work and why not choose the path of least resistance.  This concept is born out in research, as I noted in yesterdays blog, Bouncing Back.  The positive person is simply in a better position to see options and make the most effective choice.  They are also more likely to execute it, which after all is the point.  No solution works if you don’t implement it.  Earlier in the week I mentioned a quote by Zig Ziglar that applies so well here:

“Positive thinking will let you do everything better than negative thinking will.”

Pollyanna Was Right

pollyanna showed positive thinking in all situationsMany people use the term Pollyanna-ish to denote an idea or person who seems to be unreasonably positive.  This is based on the book and movie Pollyanna about a girl who goes to live with a relative in a town that is struggling and her constant positive outlook befriends everyone in town.  Many see Pollyanna’s attitude as almost a head in the sand, ignore the bad things and look at the good things attitude and see it as non-productive and certainly not results oriented.  So typically, referring to something as Pollyanna-ish is meant to be a derogatory term.  I think the opposite is true.  It’s not ignoring the situation, it’s simply refusing to accept it as final.  It is always seeing possibilities.  Being a Star Trek fan, I have to try and fit in a quote here from James T. Kirk (paraphrased a bit):

“I don’t believe in a no win scenario. I like to think there are always possibilities.”

A positive attitude allows you to reach high and overcome odds, it allows you to look for and see the best in people instead of the worst.  It also means you EXPECT the best from people and not the worst.  When you expect the best and make that clear in the way you treat people, most will go out of their way to live up to your expectation.  Will some disappoint you and break your heart? Sure, it’s inevitable.  But it is still better than expecting the worst in everyone else, treating them accordingly, and never being surprised or disappointed.  Expecting the worst in others brings out the worst in you.  Expecting the best in yourself and others creates a world of potential and possibilities that the worst can never bring you.

Think about your employees or colleagues in the workplace.  Do you expect the best from them?  Do you show that by treating them with respect, by giving them YOUR best?  Do you make your expectations clear?  How do you support them?  Encourage them?  Equip them?  As soon as you believe in possibilities and show that daily, they will too and it will show as they strive to constantly meet your expectations.

Action Plan

  1. Apply the thought “always possibilities” to a particular problem you are facing.
  2. Think about how you can give your best to your employees or colleagues. Determine your first step and do it.
  3. How can you communicate your expectations without being aggressive or offensive?

A Negative People Morning

negative newsI don’t usually do this, but this morning I turned on the TV first thing and turned to the news.  What we were looking for was anything about the federal budget and possible government shutdown.  My wife, Sherry, works for the federal government and would likely be taking a break for a while if the government shuts down.  While she would eventually get paid, if it goes for any length of time that is income we don’t have.

On Facebook and other social media, where there never seems to be an end to the political experts anxious to share their opinions with you, there have been all kinds of commentary about this event and most of it negative.  It’s unavoidable as we live in a negative world.

Don’t Let Negative People Define You

But you and I, we are positive people.  We believe in keeping a positive attitude.  And in this negative world, even having a positive attitude can have a bad rap.  Over the years, I have read and listened to plenty of Norman Vincent Peale and many others who remind us and equip us to have a positive attitude in everything we do.  The negative clans are quick to attack this attitude as a head in the sand approach, or a Pollyanna note outlook on life, or looking at the world through rose-colored glasses.  According to them, we fail to face the realities of life; or at least reality as defined by them.

In truth, having a positive attitude is none of these things.  We don’t hide our heads hoping bad things will just go away.  We don’t ignore the challenges of this world or government shutdowns or bad economies or falling job markets.  We simply refuse to let them define our lives; we stay true to who we are, what we are, and whose we are.  Maintaining a positive attitude doesn’t mean we ignore the world; quite the contrary.  We see the world and we intend to change it!  And we start with ourselves!

Our biggest battle will be the negative people who surround us.  Make no mistake about it, NEGATIVE PEOPLE SUCK!  They just suck the life right out of you and your hopes and dreams.  And they will hammer their message at you continually trying to break you down until you think like they do.  You have heard that misery loves company?  Believe it!  They want you on their side.

Getting Away from the Influence of Negative People

So how to do we avoid letting negative people impact our lives?  Ultimately, it’s going to rely on your will and desire to stay positive, but here’s a few things that will help.

  1. Stop watching the news!  I mentioned at the beginning that I almost never turn on the TV news in the morning.  It’s not that I am trying to ignore what’s happening in the world, it’s just that I don’t see the need to fill my mind with the full-force negativity of broadcast news.
  2. When a negative thinker starts to share their downer philosophy of life, don’t agree with them.  At the time, it will seem like the quickest and easiest way to get ride of them, but it’s not.  As soon as you agree with them, they think they have an ally and will be coming to you more often.
  3. Don’t argue with a negative thinker; you can’t win.  If you disagree, they want to engage in an argument and come up with more reasons why you should believe they way they do.  Negative doesn’t give up that easy.
  4. Don’t minimize their complaints either.  If you minimize it, they will simply try to come up with more reasons why they are right.
  5. Be sympathetic to what they are saying, but try to re-direct them more to the task at hand.
  6. Always be on a deadline.  “I understand how you are feeling, it must be frustrating.  Please excuse me, I need to focus on this project right now because I gotta have it done by the end of the day.”  The more that you can do that, the more leverage it gives you to excuse yourself away from those situations.
  7. Seek affirmations.  That negative input is going to impact you so you need to seek positive affirmations that are going to help build up your positive thoughts again so you can stay focused on your goals.

Action Plan

  1. Starting tonight, read or listen to something positive just before you go to bed.  Ideally, a self-affirmation script is key because it plants positive thoughts into the subconscious that burned in while you sleep.  It also gets anything negative off your mind before you put you head on the pillow.
  2. Starting tomorrow, read or listen to something positive immediately after you wake up.  Don’t turn on the TV; at least not yet.  Motivational recordings or books, or simply look yourself in the mirror and remind yourself that you are going to have a great day, that you will overcome any obstacles that get in your way, that you will love and care for your family and friends, that you will take care of all your big rocks on the day and add value to everyone you meet.
  3. Avoid the negative thinkers by focusing on the task at hand.  ALWAYS have something to do that requires your immediate attention.
P.S.  While people use the term Pollyanna negatively, as if to assert that being optimistic and looking for the good is wrong,  I have never had an issue with this.  Call me a Pollyanna, I embrace it gladly!

Expectations on Leaders

I attended an author’s briefing today for a new book called The Work of Leaders.  It was written by a team of four authors and one of them, Julie Straw, presented the briefing.  Lots of great information but one thing she presented near the beginning got my attention and got me thinking and so  I wanted to share it with you.

In the briefing, Julie shared some insight into a lot of the research they did in support of the book.  What caught my attention was a survey they did on employees asking about the shortcomings on their leaders.  They distilled it down and came up with three primary issues that people have with their leaders.  They are, in order,

  1. they want them to be more active about finding new opportunities for the team
  2. they want them to focus more on improving process and making things easier for people
  3. they want them to spend more time motivating and encouraging their followers

What struck me about this was the comments themselves.  Certainly number three is a quality that leaders should embrace.  In fact, a leader should spend the vast majority of their time encouraging people, equipping people, and motivating them to become better than they are.  But the other two items, #1 and #2, are not really leadership issues; they are management issues.

Managers or Leaders

One of the things this tells us is that many people put management and leadership in the same bundle.  When people say that the leader should be more active about finding new opportunities for the team and focus more on improving process, they are really saying that these are behaviors they would like to see in their managers that obviously they aren’t seeing.

Remember the simple formula:

managers are about process, leaders are about people.

So seeking new opportunities and improving process, making life easier for employees; those are the job of the manager.  Equipping, empowering, encouraging, motivating, and growing are the roles of the leader.

That said, to be a truly effective manager you must also be an effective leader.  In fact, perhaps what the results of the survey really tell us is that people would like to see their managers both be more proactive in their management roles but also would like to see them be better leaders than they are.

Leaders are Grown

I mentioned earlier that leaders have a responsibility to grow their followers; it’s an enormous responsibility. But for a leader to grow others, they must first grow themselves.  You cannot give what you don’t have to give.  I think leaders are recognizing this more and more.  One of the other survey results cited in the book The Work of Leaders is what people think they need the most in order to be better equipped for the jobs.   What was number one?

Leadership Training

The challenge is that we can’t just throw a band aid on it. Offering one training course, or sending someone to  a conference, or giving them a book to read will not make them anymore of an effective leader than sitting in a boat makes you a good sailor.

Leaders Sail the Waters Daily

leaders sail the the watersWhile sitting in the boat you are surrounded by the tools you need to sail, but you must first gain knowledge about sailing.  You must spend time developing and applying the skills to sail; knowing how to gauge the wind, navigate the water, determine the course, and bring all elements in line with moving in the desired direction on the water.  You must know how to trim the sails, handle the helm, coordinate the crew, and change direction to as the sea and wind changes to keep yourself on course.  You must be mentored by a more experienced sailor.  You must learn from your mistakes on the water.  And you must do all of this day in and day out to become the sailor you were meant to be.

If you are not engaged on a DAILY basis in developing your leadership skills, the growth necessary to become an excellent leader will simply not occur or will be haphazard and slow at best.  Leadership growth occurs best when it is

  • Daily –  you must do something every day to develop your skills
  • Intentional – you must have a plan for the skills you need to develop and how you will develop them
  • Scheduled – you must set aside time on your calendar for it; otherwise any excuse will help you avoid it
  • Guided – Someone needs to help you see and navigate the process; like a coach or mentor
  • Progressive – build on a skill one by one; don’t attempt to master anything in a day

Spend as much (if not more time) on developing yourself and your people.  When you do, you will be surprised to find how many of the other process-oriented problems will take care of themselves.

  1. Identify three skills you need to develop further.  Remember to work from a position of strength and not weakness; in other words, identify your three strongest skills and seek to make them better.
  2. Pick the one you want to start on.  Locate resources to help you develop that skill and secure them.
  3. Set aside time on your calendar DAILY to work on it.  It should be the same time every day.  Guard it ruthlessly; let nothing short of a client need or spurting blood interrupt it.
  4. Keep me posted on how your are doing.  I want to hear your success stories.
